Whether teams or individuals are better at accomplishing tasks depends on the complexity of the work, according to a new study co-authored by Wharton’s Duncan Watts.

When it comes to getting work done, two heads are better than one. Except when they aren’t.

A new study from Wharton professor of operations, information and decisions Duncan Watts digs into the question of whether it’s better for employees to work in teams or alone — and the answer may be surprising for managers trying to figure out the best way to assign tasks.

In their research, Watts and his co-authors found that the answer depends on the complexity: Simple tasks are best accomplished by individuals, while difficult ones are more efficiently completed by a group.

“Groups are as fast as the fastest individual and more efficient than the most efficient individual when the task is complex but not when the task is simple,” the researchers wrote in their paper titled, “ Task Complexity Moderates Group Synergy ,” which was published last month in the Proceedings of the National Academy of Sciences.

The co-authors are Abdullah Almaatouq , information technology professor at the MIT Sloan School of Management; Mohammed Alsobay , doctorate student at the MIT Sloan School of Management; and Ming Yin , computer science assistant professor at Purdue University.

Watts, who is a Penn Integrates Knowledge Professor and director of the Computational Social Science Lab at Penn , said the study is unique because it’s the first to make an “apples to apples” comparison in a lab setting. The scholars created an experiment that allowed them to manipulate the complexity of the same task, rather than simply giving the participants different kinds of tasks, as most previous studies have done.

“A manager is kind of stuck a little bit because they don’t really know how to evaluate the complexity of the task that they’re looking at. In this research, we got around that by identifying a class of tasks where we could vary complexity in a nice, systematic, principled way without changing anything else,” Watts said during an interview with Wharton Business Daily on SiriusXM. Team Efficiency: Group Work vs. Individual Work

In their experiment, participants — both individuals and groups — were given a real-world problem of assigning students to dorm rooms. What started out as an easy job became more complicated as the researchers added constraints such as more students, fewer rooms, students who could not be neighbors or live in the same room, and students who must be neighbors or live in the same room.

At the end of the experiment, it became clear that all participants needed more time as the work became more difficult. But groups were ultimately more efficient at getting it done, even if they arrived at the same result as the individual.

“Interestingly, what we found is that where teams really shine is in terms of efficiency,” Watts said. “Teams for a complex task could do almost as well as the very best individual, but they were able to do it much quicker. That’s because they were much faster, they generated more solutions, they generated faster solutions, and they explored the space of possibilities more broadly.”

That’s not to say that groups don’t suffer from certain negative dynamics.

“When you get together in a group, you waste time, you compete with each other, you fall into bad habits like groupthink,” Watts said. “So, there are quite good reasons why you might take seriously that individuals can [be better than] a team.”

One way for managers to circumvent negative group dynamics is to assign a group leader who can keep everyone moving in the right direction, the co-authors noted. They also said managers may want to store the best group solutions so they can be “reloaded and potentially modified in subsequent steps,” much like what happens in personal productivity software.

Teams are elevated in today’s workplaces, but the study shows that managers shouldn’t assume that teams are the optimal solution for every problem. Sometimes, Watts said, a single employee can be just as effective.

“Depending on whether your task is simple or complex, and depending on whether what you care about is getting the absolute best possible score or getting something that’s pretty close to the best possible score but getting it efficiently, you’re going to make a different decision as a manager,” he said.

You’ve probably seen the phrase “Teamwork makes the dream work” printed on office mugs and motivational posters. But what exactly does it mean and what does good teamwork look like?

Teamwork Makes the Dream Work

The phrase “Teamwork makes the dream work” essentially means that dividing tasks and responsibilities among a team can lead to better outcomes than a single person doing the same task, says Sabrina Romanoff , PsyD, a clinical psychologist and professor at Yeshiva University.

The saying was initially coined by American clergyman John C. Maxwell. Maxwell published an eponymous book in 2002, in which he wrote, “Teamwork makes the dream work, but a vision becomes a nightmare when the leader has a big dream and a bad team.” In his book, Maxwell discusses the importance of working together collaboratively and shares some principles for building a strong team.

The phrase caught on and has become popular over the years. In this article, we explore the benefits of teamwork, the characteristics of good teamwork, as well as some steps to help you be a good team player and build a strong team.

Below, Dr. Romanoff explains why teamwork is important and the benefits it can offer:

  • Improves efficiency and output: Teamwork is important because much more can be accomplished as part of a team than a single person working alone. Successful teams are much more efficient and effective at completing tasks than individuals.
  • Produces better solutions: Teamwork allows the opportunity for diverse perspectives to tackle problems and find solutions that are more resourceful and effective than one person’s input alone. When multiple people are contributing, more knowledge, viewpoints, and feedback are incorporated, helping teammates arrive at more holistic solutions.
  • Offers a larger pool of resources: Each member of the team can contribute their efforts, knowledge, abilities, and strengths to the task at hand. The team can tap into the resources each member provides to tackle new challenges.
  • Promotes growth and learning: When people work together, there is an opportunity for each member of the team to learn and grow, both personally and professionally.
  • Creates strong bonds among teammates: Collaborating on shared tasks, helping others, and working together helps teammates foster strong connections. People bond when they work together toward a common goal in an encouraging and supportive environment.
  • Fosters a feeling of belonging: Teamwork also taps into our human need for belonging to a community or group and feeling like we are working towards something that is bigger than ourselves.
  • Reduces stress: People tend to feel more supported when they’re part of a team. They often experience less perceived stress because they’re not facing the problem alone.

According to Dr. Romanoff, these are some of the characteristics of good teamwork: 

  • Shared goal: A successful team articulates and agrees on a common goal that has meaning to its members. Shared understanding of the goal the team is working toward is crucial so that everyone is on the same page and the team can operate as a cohesive unit.
  • Cooperation: It’s important for teammates to actively listen to one another, cooperate with each other, and help one other out when required. A collaborative approach leads to more efficient and effective output.
  • Respect: When people feel respected by their teammates, they are able to freely share ideas and opinions without fear of rejection or judgment. This level of safety sets the stage for greater commitment among teammates, originality, and novelty.
  • Trust: There is trust that each member will deliver on their role for the team and meet their commitments. Team members take their responsibilities seriously and commit to following through on behalf of the individual members but also for the collective group. Each member is also trusted with placing the team’s interests above their own.
  • Coordination: The team is well-organized so everyone is systematically and efficiently working together toward deadlines and shared goals. Effective communication and coordination are the bedrock of good teamwork.
  • Strong interpersonal relationships: There are strong relationships among teammates. Team members care about each other and relationships are deeper than just their roles in the team. For instance, there is knowledge and sharing about people’s personal lives, and interest in other’s talents, skills, and interests. Team members take the time to celebrate achievements or have social outings outside of work to get to know each other as people.
  • Effective conflict-resolution: Members of the team understand that conflict is inevitable but they are able to successfully manage and resolve them, by prioritizing the team’s goal over individual differences and conflicts. This means addressing issues among team members as they come up instead of pushing them under the rug, while also keeping differences among members in perspective so they don’t override the group’s mission.

Dr. Romanoff shares some strategies that can help you foster good teamwork:

  • Define the goal: Define the mission and goal of the team. These can be co-constructed with your teammates, as team members are likely to have more buy-in when they have a role in choosing goals that are personally meaningful to them.
  • Regularly ask for and provide feedback: Checking in with team members is the best way to implement needed change. This doesn’t have to be a formal process. Instead, openly discussing how team members are feeling can be normalized as part of the team’s culture.
  • Maintain transparency: Be transparent, not just about the goal of the team but the goal of smaller tasks and mandates. This helps people understand how each job and agenda item is contributing to the overall mission of the organization.
  • Making learning a continuous priority: Offer trainings, reading material, and resources to team members. Bring in people to teach on new topics and host events where members can share new information and passions with their teammates.
  • Recognize accomplishments: Give team members kudos for a job well done and have their good work acknowledged by their peers and managers. 
  • Foster a culture of gratitude: It can be helpful to foster a culture of gratitude by having members consider what they are grateful for within the team or in their day, to help them reflect on what they appreciate in another.

If you’re wondering how to be a good team player, Dr. Romanoff has some suggestions that can help:

  • Commit to the goal: Commit to the group process and the team’s goal. 
  • Take ownership: Take your tasks and responsibilities seriously. Be accountable to yourself and your teammates. Be cognizant of how your actions impact the team.
  • Be flexible: Be flexible , open to change, and willing to take on new challenges or responsibilities to help your team.
  • Work with your peers, not against them: Don’t compete with your peers. Instead try to work together toward a common goal and help each other out.
  • Maintain a positive mindset: Be positive and optimistic. This mindset is contagious and will draw other team members towards you.
  • Stay true to your values: Have integrity and speak your mind to advocate for the greater good and values of the group, even if it means going against what other group members are saying.

1. introduction.

Guideline 1-2: As teams have become an increasingly important vehicle for coordinating complex work, it is critical to understand the conditions under which teamwork and individual contributions are most effective. In some situations, a coherent and interdependent collaborative process is more appropriate for the inherent task requirements, such as pulling a project together. In other situations, individual work is more appropriate, such as when input diversity is necessary. In still other situations, activity distributions more complex than those allowed by traditional teamwork and individual work may be the best way to coordinate work. In this study, I seek to understand how and why the conditions for these coordination modes differ. By doing so, I hope to enhance our understanding of how to design and manage effective work activities.

1.1. Background and Significance of the Study

Group work and teamwork have become a common practice in today's organizations. However, the use of teams without the realization of expected outcomes raises questions as to the effectiveness of teamwork and under what conditions it is most effective. The focus of the present paper is to make an in-depth analysis of the structure, dynamics, and effectiveness of teamwork by conducting both empirical and conceptual research from an educational view. The significance of this work lies both in revealing the status of business students' views towards teamwork and in offering the dynamics of teamwork and individual work as a useful updated framework that can be applied for various peer assignments in teamwork or even in individual work in training, consulting, researching, and managing settings. The implications are also discussed. It is not surprising that many incidences in organizations adopt teamwork as a daily occurrence. Some of the growing trends are brought about by the complexity of tasks or problems requiring multiple perspectives to be addressed, the rapid pace of change under which many businesses function, the growing influence and voice of knowledge workers, the information technology revolution that flattens organizational hierarchies and pushes decision-making authority to lower organizational levels, and the downsizing of organizational workforces. Such a great number of group work requires managers and leaders to possess the capabilities to engage in work, and in their ability to work in teams. Yet the widespread use of teams does not recognize the causes of their undesired side effects: The risk of the illusion of group effectiveness can undercut sound operational practices, an inclination to embrace closed minds, and an inability to learn, to name only a few.

2. Theoretical Framework

Changes in the relation between the elements of the work team affect teamwork dynamics differently, depending on the group's own work or on the characteristics of the innovation aimed at. We have presented two relevant conclusions: the context of teamwork when it is carried out and the fact of linking teamwork with innovation. If we abandon organizational context, one of the most common bases used to characterize groups and teams is the nature of the tasks they perform. This is probably why the concept of teamwork has been related mainly to production activities, in which it is evident that the combination of efforts facilitates and increases the production task. Defenders of business teamwork as a means of promoting innovation with a view to internal change usually refer to a number of characteristics that differ from traditional work groups and take it out of its close relations with the environment where the activity is developed. These characteristics are: the diversity of functions, the autonomy of management, the specific characteristics of the information flows and communication among its members, and the task functions. All are intragroup processes that constitute the challenge in creating this type of organizational structure, which thus manages to function as a means of innovation in a complex and dynamic environment.

2.1. Definition and Conceptualization of Teamwork and Individual Work

Working together to achieve a common goal is a widespread phenomenon in nature as well as in human societies. Teamwork, as a form of cooperation, is usually conceptualized as a joint action involving more than one person. This paper aims to specify, based on philosophical considerations and psychological findings, how teamwork can be conceptualized in a sharp and clear form. From that ground, the paper examines the development, dynamics, and outcomes of teamwork in evolutionary and social contexts, as well as in problem-solving activities. Additionally, the paper addresses questions related to the conceptualization, development, dynamics, and outcomes of individual work. Moreover, the characteristics that teamwork needs to have in order to outperform individual work, from both an individual and team level, are examined. Working together to achieve a common goal is a widespread phenomenon in nature as well as in human societies. Teamwork, as a form of cooperation, is usually conceptualized as a joint action involving more than one person. The perception of the obviousness of the concept may lead to theoretical indifference toward the conceptualization and addressing questions explicitly related to the definition of teamwork. The current researcher's aim addresses these questions. In order to specify theoretical bases for further empirical research, the concept of teamwork will be examined in a sharper and clearer form.

3. Factors Influencing Teamwork and Individual Work

Specific work situations have some characteristics that affect the occurrence of teamwork or individual work. These features highlight similarities and differences between teamwork and individual work in the behavioral roles, dynamics, and practice of organization members. Variations in activities such as urgency, performance control, quantity of equipment use, contribution visibility, hard work structure, and single or multiple employee focus modify the relative use of teamwork and individual work. Within specific work situations, these features distinguish between teamwork and individual work for a situation. Organizational setting properties, such as company size, technology, work form, and employee characteristics, create expectations that frequently utilize the same work situations throughout a company. Assumptions about work activities and organizational settings specify commonalities and differences between individual work and teamwork that determine the final choice of teamwork possibilities.

3.1. Cultural Factors

Cultural attitudes have been considered as one primary factor influencing occupation choice or job orientation. The two factors that could possibly be connected are an inclination to teamwork and collectivism. Presumably, it is more common for people located in individualistic cultures to prefer team-oriented occupations. suggested that persons belonging to collectivistic cultures were doing so, at least partially, for benefits that arise in retaining close, constant support networks inherent in collectivistic cultures. However, it would be contrary to expect such findings to be true for those present in more individualistic cultures. Those individuals may be using a "security-of-self" approach, securing for themselves a level of competence and expertise that allows for greater self-determination of occupational and social choices.

3.2. Leadership Styles

In the managerial-leadership literature, a focal debate is related to the leadership styles of managers or leaders. Thornberry et al. point out that there is a high correlation between concept-to-definition-to measure and management-to-leadership-to-style, regardless of which construct is used, and regardless of who is using it. Leadership can be broadly seen as a process or influence and a style as the leader's characteristic ways of directing organizational activities. One of the most popular theories of leadership styles is the one proposed by Kurt Lewin, Ronald Lippitt, and Ralph K. White in 1938. They classified different leadership styles on a continuum: autocratic, democratic, and laissez-faire. Autocratic leadership is a one-directional approach to doing things. The leader makes decisions without consulting team members or subordinates. There is no delegation of authority and it is characteristic of authoritarian, close supervision. Democratic leaders accept input from the team members and make decisions consensually. The democratic style relies heavily on consensus, with every stakeholder playing a heavy role in the decision-making process. Laissez-faire is typically the only type of leadership that provides no supervision or guidance to the team members: here, employees are given full control over their work so that they are fully responsible for their actions and decisions. However, the relationship between leadership style and overall performance in the work context is a whole new complex ensemble of results that cannot be easily ruled.

4. Case Studies of Teamwork and Individual Work

Although this study does not make a direct comparison between teamwork and individual work in the same situations, it would have to show that teamwork has certain advantages over individual work in order to justify the elaborateness and additional cost involved in implementing teams. Nevertheless, the assumption that teamwork is nearly always superior to individual work has been severely challenged by several authors in recent years. In practice, we are sometimes required to develop and evaluate teamwork and at other times to develop and evaluate individual workers. There are even situations in which both types of workers are required to work together. They can only engage in highly specialized and partitioned work and the entire enterprise is designed to communicate through job definitions, formal procedures, and electronic systems so that crew members operate like a collection of interchangeable robots.

4.1. Project Management

Now that we have contributed to the description of the team's performance by identifying the structure and role relationships of information exchange networks and the influence of some factors on it, we will further analyze some of these influential factors, specifically project management. In fact, all the teams we have analyzed are involved in the same project. This situation gives us the opportunity to look at the teamwork within the same project under different conditions. Regardless of the team nature (teamwork or individual work) in which the employees are, they are both involved in the execution of the project. These differences in participation are also important in explaining some diversity in the structure and role relationships of the information exchange networks. However, until now, project management literature has only called attention to the organizational team. In specific systems application of the concept of life cycle to project management process is published, the most complete definition of the concept is mentioned in two dictionaries.

4.2. Healthcare Settings

Healthcare is a particularly challenging environment for teams. In addition to the general issues of teamwork, which have been covered already, various other challenges are salient in healthcare environments. Patient needs are now more complex, requiring increasingly sophisticated specialist care. Levels of demand are higher and increasing year on year. At the same time, younger workers want to have more control and flexibility in their working lives. Changing expectations of patients in relation to the quality and safety of care also present challenges. On top of this, there is enormous tension concerning accountability—a tension that can only be fathomed by considering that healthcare professionals work in organizations with very potent external regulators, including the General Medical Council, the Law and the media. In practice, we find that healthcare appears to be particularly difficult for teams. There are a range of reasons for this, varying from historical problems relating to the status of different professions within healthcare, to the trajectory of professional development, which is densely packed with individual ambition. Hospitals are large and complex organizations with many different roles and specialists. In addition, they are subject to enormous external pressures, such as changing government policy, and a climate of public accountability, which is typically more concerned with identification of errors that occur than with recognition of the hundreds of safe interactions that provide care on a daily basis. Finally, many patients experience medical intervention as something potentially invasive and consuming; therefore, the potential for conflict, and therefore, problems with compliance that arise from this are generally quite high. As a result, healthcare is an environment that is not always hospitable to the establishment of clear and coherent teams. Nonetheless, the need to reduce clinical error and to improve customer service has made creating more effective, task-oriented teams a priority.

5. Conclusion

The results of this study suggest that the dynamics of teamwork and individual work may be assumed to be quite different in policy advocacy initiatives compared with project-based academic research, and substantiate the importance of empirically examining these roles in various teamwork settings in order to account for differences. The complexity of research tasks and problem-solving activities conducted in the context of academic small team research settings may require team composition and dynamics characteristics not only consistent with effective team member roles described in the teamwork literature, but also necessitate a level of closely integrated functioning that permits concurrently vertical and horizontal overlapping of team roles. In the process, the role of the team facilitator or project/business manager would be expected to increase in importance. Whilst this follows the simple logic of effective team management accrued from the wider field of business management theory, it does nonetheless provide some significant implications for the conduct of small team research assignments within an academic context. The current findings suggest that this facilitator role may assist with developing the cohesive operating environment needed to overcome significant differences observed in teamwork styles and may therefore serve as a catalyst for reducing or eliminating task conflict experienced by team members.

5.1. Summary of Findings

The current research aimed at providing empirical evidence that team research conducted in a lab-created setting can contribute to the broader field of organizational research. Results of this exploratory study provided two important findings for the field of team research. Following Morgan and Mullen, it confirms that for certain types of tasks, teamwork research conducted in a lab-created team setting can provide different results from other research. In particular, for the more dynamic/holistic side of teamwork (cognitive biases influencing decision-making and depth of processing leading to the final choice), both the predictors and outcomes demonstrate significant differences from field settings. Using an experimental design, this study utilized the strong level of internal validity to demonstrate increases in deep processing and a reduction in the influence of heuristic biases under trial time pressure. The second significant finding is that while significant differences are evinced at all stages of the exploratory analysis for task type (team or individual task) for the broader teamwork outcome (choice of wager), differences in heuristic vs. depth of processing suggest that the differences between entity and action are moderated by whether the context is for a coordination or cooperation task. The significant interaction of the analysis to test the association between depth of processing and heuristic predictors and the interaction of a team task and heuristic bias suggests that the team setting may be moderating the protagonist heuristic effect found in individual decision in gambler's scenarios, with the significance of other differences across the significant interaction warranting further investigation. Collecting data from different individuals may explain the observed moderation results, or using a team setting when dealing with cooperative tasks instead of coordination tasks may have led the decisions to reflect the joint interactions between the team members in terms of their heuristic biases or compromise decision-making effectiveness. Or cooperation by decreasing over-stress when it comes to work mode, i.e., decrease in forcing team members to think in terms of team goals when these are not paramount, and sharing meaning, discussion, and agreement for each of them as described by Wageman and Zachary et al. A notable observation is the relationship between preparatory workshops and attention management in the analysis of congruent teamwork; two important factors that were exhibited in the studies on extreme activities that refreshed to some extent the teams studied here. This, together with the identified importance in disparate teamwork situations, suggests the potential value for increasing congruence without risking increased focus on these mutually exclusive situations. In addition, this exploratory approach might be of interest for organizations in situations where the opposite may be of value. Factors to Consider

Various factors need to be considered when creating an effective and successful team. From diversity to team hierarchy, many factors influence the eventual output of the team, affecting the leader, team members’ performance, and client’s satisfaction. The paper aims to evaluate what factors need to be considered to create an effective team.

First, respect and communication are the primary factors that indicate the potential level of success the team is going to reach. If every team member is capable of providing clear feedback, engage in open communication, and review their own ideas and those of others, it is likely that the teamwork will also result in excellent outcomes. Thus, the leader’s first aim is to evaluate the openness of the communication between team members.

Second, the decision-making in the team also needs the leader’s attention. It is important to avoid recruiting professionals who tend to have an authoritarian approach toward leadership and might try to build a hierarchy with them on the top. A hierarchy is important but should not undermine the team’s effectiveness and cooperation. The leader also has to observe how ideas are used in the team and whether they are all equally reviewed, criticized and accepted (if appropriate).

Third, flexibility is one of the most critical team qualities nowadays because the continually changing business environment requires from professionals to understand how they can adapt to new needs or wishes of their client. If new directions are sent, the team’s responsibility is to respond adequately and efficiently, ensuring that all team members are ready to defend their opinions and are aware of their strengths and weaknesses. It should be noted that both the inability to accept a new point of view and a too-fast readiness to abandon it are bad signs and can undermine teamwork, especially in stressful conditions.

Braun, Peus, Weisweiler, and Frey (2013) examine transformational leadership and its influence on teamwork. An individualized approach toward team members expressed by a transformational leader is often supported by followers because “each individual follower is able to voice concerns through intellectually stimulating behaviour” (Braun et al., 2013, p. 271). Thus, the type of leadership that I as a leader am going to use is of utter importance because of its influence on followers’ morale, performance, and job satisfaction.

Team diversity is another factor that is often emphasized by leaders and in leadership research. Pieterse, Van Knippenberg, and Van Dierendonck (2013) point out that goal orientation is vital for diverse teams because it helps avoid issues related to discrimination and stereotyping in such teams, as well as other task-irrelevant behaviors. Although Pieterse et al. (2013) argue that diversity is a double-edged sword, remarkable results can be achieved if it is handled correctly.

Knowledge and coordination are factors that do not only influence teamwork but also can undermine its effectiveness if they are underrated by the team leader and members. As Reagans, Miron-Spektor, & Argote (2016) point out, teams that are excellent at coordination but low at knowledge will not be highly effective because they are more likely to opt for a more or less satisfactory solution rather than one that considers each team member’s skills and suggestions. Knowledge utilization will affect a team more positively if this team is capable of coordinating activities within it.

Support and trust are qualities that are equally important in private and professional life. For a business team, trust between team members is essential during any process, including product design, review, and launch. Trust is important because it supports knowledge sharing among team members, as well as assistance and commitment. To create an effective team, it is important for me as a leader to evaluate what level of trust there will be between team members and whether it can be elevated.

The readiness to acknowledge one’s mistakes is a feature of active and open leaders and followers who display a critical approach toward themselves and others. Too much critique can negatively affect teamwork, especially if this critique is off point but generally the capability of self-reflection results in more efficient problem-solving. Leaders need to be self-reflective to avoid bias during decision-making; followers need to be self-reflective to understand how their actions will affect not only them but their team too. Stubbornness is difficult to combine with flexibility, and therefore team members need to know when to abandon an idea if it is not beneficial for the team.

Team roles are sometimes omitted but essential for good results. Depending on the person and their responsibility in the team, their role might vary from coordination (a manager of dynamics) to mediation (a team member who builds up and supports relationships among other team members). It is crucial to pick professionals in accordance with team’s goals and roles prepared for it.

Teamwork is a complex and dynamic process that emphasizes the importance of equal contribution from the leader and followers. Various factors such as communication, trust, diversity, openness, leadership style, etc. need to be considered to create a successful team. Flexibility might be seen as one of the major factors that affect team performance.

In a team, there is a hierarchical system where one leads the others to follow. The leader has more experience than the other teammates. It is his experience that helps him to lead a team with proper supervision.
